RTO-adjusted ROAS: the number D2C founders should actually watch

Platform ROAS counts orders that never get delivered. Here's how to calculate real return on ad spend after COD returns, and five ways to improve it.

Meta says your ROAS is 4×. Your bank balance disagrees. If you sell on cash on delivery in India, the gap usually comes from one place: orders that are placed, counted by the ad platform, and then returned to origin.

Platform ROAS vs real ROAS

Ad platforms count a purchase when the order is placed. They don't know whether the parcel was refused at the door, the address was wrong, or the customer changed their mind. For prepaid orders that's mostly fine. For COD it can be badly misleading.

The simplest fix is to judge campaigns on RTO-adjusted ROAS:

RTO-adjusted ROAS = (Revenue × (1 − RTO rate)) ÷ Ad spend

If you spend ₹5,00,000 and book ₹18,00,000 in revenue with a 22% RTO rate, platform ROAS is 3.6×, but real ROAS is 2.8×. That 0.8× gap is the difference between a campaign you'd scale and one you'd pause.

It's worse than the formula shows

RTO doesn't just remove revenue. Every returned order also costs you forward shipping, return shipping, packaging and sometimes damaged stock. For a full picture, look at contribution margin after marketing: delivered revenue minus product cost, shipping (both ways for RTO), payment fees and ad spend.

Five ways to raise real ROAS

1. Confirm COD orders before dispatch

A WhatsApp message asking the customer to confirm their order and address filters out impulse and fake orders before you pay to ship them.

2. Nudge towards prepaid

A small prepaid discount, or free shipping on prepaid orders, shifts the mix. Every order that moves from COD to prepaid removes most of its RTO risk.

3. Bid by pincode

RTO rates vary a lot by location. Pull your RTO rate by pincode and exclude or down-bid the worst ones in Meta and Google.

4. Feed delivered orders back to the platforms

Send delivered (not placed) purchases back to Meta and Google as conversion events. Over time the algorithms learn to find customers who actually accept the parcel.

5. Judge creatives on delivered revenue

Some creatives attract impulse buyers who return at higher rates. When you compare ads, use RTO-adjusted numbers, not platform ROAS.

Make it the default

The most useful change is cultural: put RTO-adjusted ROAS on the dashboard everyone looks at, and stop celebrating platform ROAS on its own. When the team optimises for delivered revenue, decisions about creative, targeting and offers start to improve on their own.
